The Situation

FOCUS
As always, I began by focusing on the fundamentals: where the business made money — and where it spent it. This is where the real traction began. As we upgraded workflows, we also focused on strengthening the team. From revising operations to reworking the org chart, we tuned the engine to scale the business sustainably.
TRANSITION
Finally, I coached and developed the internal team to take ownership. We embedded new habits, transferred institutional knowledge, and empowered the team to lead in this new, optimized environment. Given the scope of the engagement, I remained in place for 12 months to fully implement the FIX-IT Framework.

Shipping carton costs: Two to four team members spent over two hours per day assembling shipping cartons — even though the product (non-breakable plastic bottles) didn’t require them. Labor costs exceeded $1,000 per week just for carton prep. By switching to shipping bags, we saved over $50K annually in labor — and another $50K in materials.
Operational flow redesign: As the company scaled, processes were shoehorned into the warehouse wherever space allowed. By reimagining the order flow and reorganizing the space, we cut wasteful movement and improved order processing speed by 30%.
Brand activation strategy: The company had a loyal customer base and strong brand equity. We harnessed that loyalty by launching a year-round promotional calendar designed to reward repeat customers and spark organic evangelism.
